Running eleven stores like one

Introduction

Central catalogue, one stock pool, and honest per-outlet profitability for multi-location retail.

How stores drift apart

Every multi-outlet retailer starts with a common catalogue and common pricing. Within two years, individual stores have local prices, local stock practices, and a manager who knows where things really are.

This is not indiscipline; it is what happens when head office pushes changes by email and has no way to confirm they landed.

One catalogue, actually enforced

Central catalogue management only works if the price at the counter comes from the central record rather than a local copy. That sounds obvious and is the single most common failure in retail chains — the price list was updated, the till was not.

The stock pool question

Treating each store as an island means holding safety stock in eleven places. Treating stock as one pool with locations means a customer at one store can be served from another, and the total inventory needed falls.

The requirement is visibility that both head office and store staff trust, which in turn requires transfers being recorded when they happen rather than reconciled later.

Profitability per outlet, honestly

Revenue per store is easy. Profit per store requires allocating rent, staffing, shrinkage and the share of central cost that the outlet genuinely causes.

Most chains discover, on doing this properly for the first time, that one or two outlets are subsidised by the rest. That is useful to know and uncomfortable to learn.

Marketplace settlements

For chains selling online, settlement reconciliation is frequently the largest unclaimed recovery available. Marketplaces deduct fees, returns, penalties and promotions, and very few sellers check the arithmetic line by line.

Automating that comparison against what was actually owed often pays for a year of software in a quarter.

In summary

None of this requires a transformation programme. It requires deciding where each piece of data is created, making sure it is only created once, and letting everything downstream read from that record instead of keeping its own copy.

This matched our experience almost exactly. We moved off spreadsheets last quarter and the month-end close went from nine days to two.
